- 1 – TPM management refers to “Total Productive Maintenance,” a concept introduced by the Japanese in the 1970s. It is a production maintenance approach that involves the participation of all employees, with the key elements being “production maintenance” and “full employee involvement.” Optimize equipment performance by establishing a system-wide production and maintenance activity involving all employees. - 2 - The characteristic of TPM is three \"fulls\", namely full efficiency, a complete system, and full participation by all employees. Total efficiency: refers to the evaluation of the life-cycle cost of equipment and the overall efficiency of the equipment. Whole system: It refers to the inclusion of all methods within the production and maintenance system. That is, PM, MP, CM, BM, etc., all need to be included. Full participation: It means that all departments involved in the planning, use, maintenance, etc. of the equipment must take part, with particular emphasis on autonomous group activities by the operators. The primary purpose of TPM is to prevent in advance and eliminate the seven types of losses caused by equipment failures: setup time, tool adjustment, accelerated aging, downtime for inspections, reduced speed, and defective products. Achieve zero failures, zero defects, zero waste, and zero accidents, thereby maximizing production efficiency while ensuring rational use of costs. To implement TPM, efforts must be made in three key areas, which are: 1. Improving work skills. Whether they are operators or equipment engineers, everyone must strive to improve their work skills; without good skills, full participation is nothing but empty talk. 2. Improve mental outlook. Only with a positive mental attitude can a good team be formed, enabling everyone to support one another and improve together. 3. Improve the operating environment. By carrying out activities such as 5S to maintain a good working environment, it is possible to increase work enthusiasm and efficiency, while also preventing unnecessary equipment accidents. The site is tidy, with materials and tools arranged in order, which also helps to reduce the time required for setup adjustments. - 3 - To effectively implement TPM management in industrial enterprises, it is first necessary to create changes in the production site. When implementing management strategies, to encourage employees to participate actively, the most crucial factor is to create localized changes and eliminate their cognitive blind spots. In other words, managers create rapid changes in the departments on site, allowing employees to see these changes right away, thereby boosting their confidence in improvement efforts and improving work efficiency. Secondly, encourage employees to actively participate in improvements. How to encourage employees to participate in the improvement of the company has always been a topic worth discussing. Since it is clearly impossible for a company to achieve its goals by relying solely on the efforts of a few managers in the process of improvement, it is necessary to involve employees in this process in order to achieve the best results. But how exactly should employees be guided? In fact, to get employees involved in improvement efforts, it is necessary to make them aware of the company’s drive for development as well as their own value within the company. If employees do not see any prospects for growth within the company, or if their value cannot be recognized there, they are less likely to work with the company to make improvements. Therefore, companies should encourage their employees and give them sufficient trust, so as to ignite their enthusiasm and encourage them to take part in the improvement process. Finally, companies should continuously set higher goals. To ensure that TPM activities are carried out effectively, companies should adhere to a step-by-step approach. In reality, however, some companies often make such a mistake: by setting extremely high goals from the start, employees not only feel that these goals are unattainable, but they also lose confidence and motivation to make improvements, resulting in the failure of the company’s improvement efforts. In fact, the most scientific approach is to continuously set higher goals, and this process of improvement requires a step-by-step approach. Companies should set different goals at appropriate times, based on the progress made in implementation, thereby gradually raising the level of these goals and enhancing efficiency. - 4 – Therefore, implementing TPM management is not an easy task; it requires strong support from all parties, especially from the factory’s management. The specific implementation process can be divided into three phases and 10 specific steps. I. Preparation Phase Step 1: TPM introduction, promotion, and staff training are carried out at different levels with tailored training for each level ; Step 2: Establish a TPM promotion organization by setting up TPM promotion committees and specialized organizations at various levels ; Step 3: Formulate the basic policies and objectives for TPM, establish benchmarks, and set target outcomes ; Step four: Develop the overall TPM implementation plan. II. Introduction and Implementation Phase: Step 5 – Formulate measures to improve the overall efficiency of the equipment; select the equipment, and have a professional advisory team assist with the improvements ; Step six: Establish an autonomous maintenance procedure ; Step seven: Prepare a maintenance plan ; Step 8: Training to improve operational and maintenance skills ; Step nine: Establish the initial management procedures for the equipment. III. Consolidation Phase: Step 10 – Summarize and improve, fully implement TPM; conduct a summary assessment, identify gaps, and set higher goals. - 5 – To implement TPM management, the focus lies in the introduction and implementation phase, during which the main tasks are to set goals, put various measures into practice, and progress step by step. The following five aspects of work can be carried out. 1. Formulate measures to improve the overall equipment efficiency; establish specialized project teams whose members include equipment engineers, operators, and maintenance staff. The project team systematically selects different types of key equipment, draws lessons from typical cases, thereby using these as examples to guide broader efforts. The project team is tasked with assisting the frontline operation teams in identifying areas where equipment needs to be inspected and where lubrication tasks must be carried out, addressing difficulties in maintenance, and boosting the confidence of operators in performing repairs on their own. 2. Establish autonomous maintenance procedures. First, it is necessary to overcome the traditional division of labor concept of “I operate, you maintain”; efforts should be made to help operators develop the confidence and mindset that they are capable of performing maintenance on their own, and that each person is responsible for the equipment. Implement the 5S initiative, and on its basis, adopt the \"seven-step method\" for self-maintenance: (1) Initial cleaning – remove dust, apply lubrication, and tighten screws ; (2) Formulate countermeasures to prevent dust and sludge contamination, improve the condition of areas that are difficult to clean, and reduce cleaning difficulties ; (3) Establish cleaning and lubrication standards: set reasonable cleaning and lubrication standards for each piece of equipment and for each specific point ; (4) Inspect the condition of the equipment in accordance with the inspection manual, with the team leader guiding the team members through each inspection item ; (5) Self-inspection: Establish self-inspection standards, conduct inspections using the self-inspection checklist, and refine the team’s self-inspection standards by referring to the inspection checklists from the maintenance department. Set new goals and define the boundaries of different inspection areas within the maintenance department to avoid overlaps and unclear responsibilities ; (6) Organize and standardize the requirements for various work sites, such as cleaning and lubrication standards, on-site cleaning standards, data recording standards, and standards for the maintenance of tools and components, etc ; (7) Automatic and autonomous maintenance workers can carry out self-maintenance conscientiously and skillfully, possessing strong confidence and a sense of achievement. 3. Develop a maintenance plan. A maintenance plan refers to the daily maintenance schedule of the maintenance department, which should be combined with the team’s autonomous maintenance activities. And research and adjust the maintenance plan based on the progress of the team. It is best for the production department manager and the equipment supervisor to hold daily meetings in order to address any issues that arise during production, as well as to arrange and adjust maintenance plans promptly. 4. Training to improve operational and maintenance skills: Training is an investment with multiple returns; it is necessary to train operators not only in maintenance skills but also in operational skills. Training should be tailored to specific needs, provided in a manner suited to individual abilities, and carried out in a structured manner. Training section supervisors in management skills; training experienced workers in basic design modification techniques and maintenance application skills; advanced operator training *basic maintenance skills, basic fault diagnosis and repair; training for new workers *basic operational skills. 5. Establish initial management procedures for equipment. Many problems that arise during the operational phase of equipment are often already present during the stages of equipment design, development, manufacturing, installation, and commissioning. Therefore, early-stage management of equipment should take into account maintenance prevention and maintenance-free design. During the equipment selection (or design and development), installation, commissioning, and trial operation phases, the equipment should be improved based on test results and any issues that arise. The specific goal is to achieve the highest possible level within the limits set by the equipment investment plan ; Reduce the cycle from design to stable operation ; Low workload ; The design is guaranteed to meet the highest standards in terms of reliability, maintainability, economic operation, and safety.
