So, what aspects should production managers focus on in order to manage production and achieve these goals? How can things be organized and managed effectively to ensure successful production management? First: In terms of personnel management, we are well aware that the employees working on the production line come from diverse backgrounds, have varying levels of skill and competence. This situation introduces many uncertainties into the smooth operation of production management – issues such as fluctuations in production speed, changes in product quality, frequent production safety accidents, and swings in material waste. These factors also have a negative impact on the performance evaluation of production supervisors. Therefore, as production supervisors, it is necessary to regularly train employees in areas such as rules and regulations, operating procedures, awareness of product quality, sense of responsibility, awareness of production safety, and cost consciousness. It is important to strengthen their awareness of quality and costs and to help them develop good work habits, so that these habits become second nature over time. At the same time, it is essential to pay attention to the mental state of employees, providing guidance, support, inspiration, and clarification through various appropriate methods. The work quality, discipline, attitude, and mental state of employees on the production line must be closely monitored. A management approach based on the “fifteen constants” – regular forecasting, inspection, supervision, guidance, observation, reminders, training, education, conversations, evaluations, communication, rectification, development, practice, and learning – should be adopted. Firstly, everyone goes through a process of forgetting over time; therefore, frontline employees need to receive regular training and education (including training in operational skills, quality awareness, production safety, cost awareness, teamwork, sense of responsibility, and so on). The training content must be repeated continuously, and various methods can be employed, such as combining theory with practical training by holding regular competitions in operational skills, organizing recreational activities for employees, and conducting quizzes on product knowledge, in order to enhance the competitive mindset of frontline workers. Secondly, regarding the management of production equipment and facilities, as a production supervisor, it is essential to ensure that employees follow the operating procedures strictly in their daily tasks, with no violations allowed, in order to prevent unexpected equipment failures, safety accidents related to equipment operation, or other undesirable issues. It is also important to supervise the proper cleaning of these equipment and facilities, to avoid any disruptions to their normal operation due to inadequate cleaning. (Note: Regular maintenance of equipment and facilities is the responsibility of the equipment management department.) Third: Management and issuance of materials for production: Materials issued to the production site must be stored in accordance with the storage and protection requirements indicated on their packaging, to prevent damage to their quality due to improper storage. At the same time, appropriate classification labels must be used to avoid misuse resulting from unclear or insufficiently visible labels ; At the same time, it is necessary to arrange items in fixed positions and in appropriate quantities, to prevent various problems from arising in production management due to improper placement. Before use: It is necessary to urge employees to inspect the materials before using them, to verify whether they meet the requirements for use, thereby preventing quality issues that may arise from the use of substandard materials. In use: It is essential to ensure that the product is used in accordance with the requirements specified in the relevant operating guidelines, in order to prevent excessive, insufficient, or improper use that could lead to significant material waste and abnormal production costs. If it is a hazardous chemical, it must be used strictly in line with the requirements outlined in the MSDS, to avoid unwanted environmental pollution or safety incidents ; For liquid materials that are not hazardous chemicals, they must also be used in strict accordance with the requirements specified in their MSDS ; If it is a solid material, it must be used in strict accordance with the requirements outlined in the operating guidelines. The resulting scraps should be cleared up promptly to prevent disorderly accumulation that could lead to unsafe accidents or incidents. After use: It is essential to store the material strictly in accordance with the instructions provided in its user manual; in particular, any remaining amounts that have not been used must be properly labeled. Losses: Material losses are a key factor affecting production costs; therefore, as part of production management, it is essential to minimize or eliminate any abnormal losses of materials used in production, thereby effectively controlling production costs. Fourth: Standardized operation management – As production managers, it is their responsibility and duty to conduct regular inspections at the production site in order to supervise and ensure compliance with the various operational standard guidelines. This is necessary to prevent any actions that do not conform to these guidelines, which could lead to unwanted quality issues, safety accidents, environmental pollution incidents, or other undesirable situations. Fifth: Industries with different operating environments have varying requirements for their production environments. As production managers, it is their responsibility and duty to check during regular inspections whether the environmental conditions in the production area are satisfactory – factors such as lighting, ventilation, temperature, odors, signage for pathways, markings for area classification, and exhaust systems. Any abnormalities detected must be addressed promptly or reported to the relevant departments for immediate resolution, so as to provide employees with a comfortable working environment and prevent quality issues, safety accidents, environmental pollution, or other undesirable situations from occurring. The planning and layout of the production area are also important aspects of production environment management. If the planning and layout are not proper, it will inevitably lead to chaos in the production area, resulting in time wastage due to inefficient production processes, time lost searching for items, and time wasted as workers avoid each other. It may even lead to safety accidents; therefore, it is essential to plan the layout of the production area based on the production process flow and the actual conditions of the site. Sixth: Production safety. As a production supervisor, it is one’s responsibility to protect the physical and mental health of employees; therefore, it is necessary to manage production safety by carrying out regular safety training and education, checking the compliance with safety regulations (such as the implementation of safety protocols, the presence of safety signs, the use of personal protective equipment, as well as proper usage of water, electricity, gas, and oil), and ensuring the safe condition of equipment and facilities. This is done to prevent any safety violations or unsafe conditions from arising. Seventh: Production planning. Production planning serves as the basis for the production management department to carry out its tasks. Therefore, whether the production plan is well-designed and scientific directly determines whether production management can proceed smoothly and in an orderly manner. When formulating a production plan, it is essential to take all relevant factors into consideration, in order to avoid any unexpected issues after the plan is implemented, which could prevent its execution and hinder the smooth operation of production management. Eighth: Product quality. Product quality is created during the production process; it is not determined by quality control departments, nor is it created by technical management departments. The role of technical management departments is merely to tell you what the correct way to do things is, and how to ensure that product quality meets the required standards ; As the quality management department, it compares the results of the operations carried out by the production department with the product quality standards, in order to determine which of those results meet the requirements and which do not. Since the production department is the main entity responsible for the company’s product quality, it also has the responsibility to oversee and guide the frontline workers in implementing a three-tier internal quality control system for products: self-inspection at each production stage, mutual inspection between different stages, and periodic inspections by production management personnel, all in order to ensure that operations are carried out in accordance with the specified production processes. Through the three-tier product quality control system within the production department, product quality is stabilized, the rate of qualified products is continuously improved, and all quality defects resulting from operational errors are eliminated or minimized as much as possible. Ninth: Production EfficiencyEfficiency is a key factor in determining the costs associated with production management. Therefore, the production department should strive to improve production efficiency through the following measures: 9.1 Conduct regular training for employees to enhance their operational skills; 9.2 Maintain smooth communication with the equipment management department to reduce the incidence of equipment failures; 9.3 Keep in touch with the technical department to work together on improving technologies and thus boost production efficiency; 9.4 Hold regular meetings within the production department to discuss ways of improving efficiency, encouraging employees to submit constructive suggestions; 9.5 Establish a competition mechanism for improving production efficiency within the department, thereby motivating employees to compete with each other and continue to enhance efficiency.
Tenth: Cost Management of Production
For any manufacturing company, production costs are also a crucial factor that affects the company’s profits. These costs include those related to materials, energy, labor, efficiency, and product waste. As production managers, it is essential to reduce production costs by controlling material usage, saving energy, improving efficiency, and reducing waste, thereby enhancing the company’s profitability. Every month, data from various aspects of production is collected and analyzed. By examining the results of this analysis, anomalies can be identified on a month-to-month and year-to-year basis. Subsequently, discussions and analyses take place within the production department to identify the root causes, after which appropriate cost control measures are formulated and implemented.
